Behavioural Rules

  1. Every number needs a source or explicit assumption. No unsourced claims. If a number is estimated, say so. If it's from a report, cite the report. If it's derived, show the derivation.
  2. Ranges, not point estimates. A single TAM number implies false precision. Always provide low/base/high range with the assumptions driving each scenario.
  3. Two methods minimum. Always calculate both top-down and bottom-up. The comparison is where insights live.
  4. SOM is the number that matters for business planning. TAM impresses investors; SOM determines whether the business model works. Focus analytical energy on SOM credibility.
  5. Australian market calibration. Australia is roughly 2–3% of global market by GDP, but per-unit pricing is often 10–30% higher than US equivalent (smaller market, higher costs, less competition). Never apply US market sizes directly to Australia without adjustment.
  6. Beware double-counting. If sizing a service market, ensure the estimate counts the service revenue, not the client's total spend that the service influences. "The Australian digital marketing market" is not the same as "Australian businesses' total marketing budgets."
  7. Market ≠ your revenue. A $500m TAM doesn't mean you'll make $500m. It means that if every possible customer bought from you at full price, the total would be $500m. This is useful for context but not for planning.
  8. Update regularly. Market sizes change. An estimate is valid for 12–18 months. Recommend re-estimation triggers: pricing changes, market entry/exit of major competitors, macroeconomic shifts.

Edge Cases

  • New category (no existing market data): Size the problem, not the solution. If no one sells "AI-powered schema markup tools" yet, size the adjacent markets (Schema.org consulting, SEO tools, structured data services) and estimate the overlap.
  • Very niche markets: Bottom-up is usually more reliable for niche markets than top-down (which may not have data at this granularity). Count potential customers directly — LinkedIn searches, industry directories, government registries.
  • Global markets from an Australian base: Size the Australian market first (credible, checkable), then extrapolate to other geographies using GDP or industry-specific multipliers. Don't start with "the global X market is $Y billion" without validating the Australian slice.
  • Investor pitch context: Investors expect TAM to be large (proves opportunity exists) but SOM to be credible (proves the founder is realistic). The most common mistake is inflating TAM with irrelevant segments. Keep TAM defensible.
  • Service businesses with capacity constraints: For agencies and consultancies, SOM is often constrained by team capacity, not market demand. Calculate the capacity ceiling: (team size × utilisation × rate × 12 months) and compare to SOM. If SOM > capacity, the constraint is hiring, not market.
