A record of what we built and a map of what comes next.
In one sentence: The ZAO is a community that teaches independent artists how to own their profit margins, their data, and their IP — using decentralized tools, fractal governance, and each other.
Streaming pays $0.003 per play. Labels take 80-85% of revenue. Platforms own the data, the audience, and the algorithm. To earn $100K from Spotify alone, an artist needs 33.3 million streams per year. And when a platform changes its algorithm or shuts down, the artist loses their audience, their social graph, and their reach overnight — because none of it belonged to them.
The tools to fix this exist. Blockchain gives you transparent revenue splits. Smart contracts give you automatic royalty distribution. Decentralized identity gives you a portable audience and social graph that no platform can take away. On-chain attestations give you provable IP ownership.
The problem isn't that the technology doesn't exist. The problem is that the people teaching artists how to use it don't have the distribution or support to reach them. Builders are building. But they're building in silos, without community infrastructure behind them.
That is where the ZAO comes in.
The ZAO (ZTalent Artist Organization) is a guild that teaches independent artists to take back their profit margins, their data, their audience, and their IP rights — by learning and building together. We don't tell artists "trust us, we'll handle it." We say "here's how it works, and we'll learn it together."
Founded in 2023 — pivoted from ZTalent Agency to focus fully on music and community. Community first, technology second.
The goal for anyone joining the ZAO is straightforward: learn how to create a website, deploy a smart contract, sell something digitally to anyone in the world, and receive that revenue directly. Feed the individual and teach them how to fish.
How do we teach? Everywhere, all the time, by being around. Workshops. One-on-ones. Livestreams. Podcast episodes. Fractal meetings where someone explains what they built that week and the whole group learns from it. There is no curriculum — the community IS the curriculum. The ZAO began in 2022 as ZTalent Agency. In 2023, the team pivoted to focus fully on music and community — dropping the agency model and becoming the ZAO (ZTalent Artist Organization). The bear market turned out to be the best timing — the people still building were serious.

After joining local organizations, volunteering, and collaborating with a musician who has been working to build a thriving local music scene since the late 1980s, the plan for ZAO Stock took shape: a polished music festival first, not a Web3 conference. Anyone should be able to attend and enjoy the experience without knowing anything about blockchain. The technology enhances the experience — it doesn't interrupt it.
By aligning the festival with an existing statewide craft fair weekend that draws artists and visitors from across Maine, ZAO Stock gains marketing exposure while contributing something new: a dedicated music event that bridges decades of local arts culture with the global onchain music movement. The long-term vision: Maine's first crypto-native music conference — accessible to anyone, powered by onchain tools under the hood.
In 2026, the team shifted to building infrastructure. ZAO OS — a gated Farcaster client — went into active development with 54 research documents, encrypted messaging via XMTP, inline music players, push notifications, and an MIT-licensed open-source codebase. The research library alone spans 300,000+ words across every aspect of decentralized community building. This whitepaper is itself a product of that research-first development approach.

The survivors (Audius at 7.5M MAU, Medallion at $13.7M raised, Nina Protocol, RefractionDAO at 1,600 members) do different things — streaming platforms, fan clubs, self-publishing, events. None combine governance + infrastructure + education + events + incubation. We do.
ZAO OS is organized around four meanings of the name. Each is a section of the app, and each exists because artists need it:
Artist Organization (Social) — Because artists need a community that actually knows them by name. Gated Farcaster chat, inline music players, XMTP encrypted DMs, followers/following, music queue, song submission. Built and live.
Autonomous Organization (Governance) — Because artists deserve a say in how their community is run, not just the people who invested the most money. Weekly Respect Game, soulbound $ZAO tokens, ZID membership numbers. Live. Hats Protocol roles and community treasury are next.
Operating System (Tools) — Because artists need tools that work for them, not platforms that extract from them. ZID profiles, Proof of Meet via Magnetiq, cross-platform publishing, AI agent for music discovery. Partially built, expanding.
Open Source (Contribute) — Because the tools should belong to everyone. MIT-licensed codebase, community.config.ts for one-file forkability, 52 research documents as public knowledge, AI + human coordination. Any community can fork ZAO OS and make it their own.
Every Monday at 6 PM EST, ZAO members gather in small groups (3-6 people). Each person shares what they've been building. The group reaches consensus on a ranking. Respect tokens are distributed using the Fibonacci sequence:

This is not token voting. It is peer evaluation. You cannot buy Respect. You cannot trade it. You can only earn it by showing up and contributing.
Why this is a new way of doing communities:
- Small groups (3-6) ensure everyone is heard — not just the loudest voices
- Face-to-face evaluation means you can't fake contributions
- Soulbound tokens mean your reputation isn't for sale
- 2% weekly decay means you can't rest on past work — keep contributing or your influence fades
- No plutocracy — the person who earns the most Respect isn't the person with the most money, it's the person who adds the most value
This is governance as a practice, not a vote. It's a weekly ritual of showing up, being seen, and seeing others.
A recent example: Last week, six people showed up late because of daylight savings time. Instead of canceling, they formed their own group of six and ran the Respect Game at a different time. The system didn't break — it adapted. That's the resilience of fractal governance: you don't need a central coordinator to schedule a meeting. Any group of six can run the game, at any time, anywhere. That moment moved us closer to what an autonomous organization actually looks like — not a DAO in name, but a DAO in practice.
Origin: Fractal governance was created by Daniel Larimer ("More Equal Animals," 2021). First implemented as Eden on EOS, then brought to the Optimism Superchain by Optimystics using Fractalgram. ZAO Fractal is one node in this growing network.
A connection we are proud of: David Ehrlichman, author of "Impact Networks" — the framework we use to describe our community — co-founded Hats Protocol, the on-chain role system we plan to deploy. Our philosophy and our tooling share the same origin.
WaveWarZ is proof this works. Hurric4n3IKE brought Solana development expertise. The ZAO provided ecosystem support. The result: $50K+ volume, a Delaware C-Corp, and a market design nobody else has.

Week 2 and beyond: You join a project team. Maybe WaveWarZ needs a new artist. Maybe the Cypher needs a verse. Maybe you propose your own idea. The more you contribute, the more Respect you earn, the more influence you have in governance, the closer you get to proposing your own incubator project.
Nobody told you what to do. You showed up, contributed, and earned your place.
"Why should I care about 40 people when TikTok has billions?" TikTok doesn't know your name. Your 40 biggest supporters are worth more than 40,000 passive scrollers. The 1000 True Fans thesis — updated: 100-300 superfans at $300-500 lifetime value replaces millions of streams. We are building the 100, not chasing the millions.
"You've been at this for 4 years — why are you still small?" Because we chose depth over breadth. Every member knows each other by name. We are building a guild, not a platform. Scale comes after the culture is set — ask Clubhouse what happens when you scale before culture is established.
"What if the founder leaves?" WaveWarZ is led by Hurric4n3IKE. Ohnahji runs education. AttaBotty co-founded the festivals. Candy drives marketing and automation. The fractal governance system distributes decision-making by design. The codebase is MIT-licensed and forkable. The research library is public. If any one person leaves, the community and the tools persist.
"Soulbound tokens I can't sell — why would I want that?" Because your reputation should not be for sale. $ZAO Respect is your on-chain resume within this community. It unlocks governance weight, role access, and incubator participation. We watched Friend.tech collapse because reputation was financialized. We chose a different path.
"How is this funded?" Bootstrapped. $10,000+ in self-generated revenue. Zero VC funding. The team builds the ZAO because they believe in it. Future sustainability: Hypersub memberships, community fund percentage on NFT drops, incubator revenue share. We are not subsidized by venture capital, which means we are not beholden to it.
"Why Farcaster?" Farcaster has 40-60K DAU. It is small. It is also where the most thoughtful builders in crypto spend their time. The protocol is decentralized — your identity and content are portable, not locked to one company. We would rather be native to a protocol we believe in than a platform we don't.
"What's the difference between the ZAO and a Discord server?" Governance. In Discord, the admin has all the power. In the ZAO, power is distributed through fractal democracy and earned Respect. Don't ship one format. Ship five layers targeting different audiences:
- Hook — Farcaster cast / X thread (280-2000 chars, everyone)
- Summary — Scrollytelling landing page (2-3 min read, curious)
- Walkthrough — Video series, 5 chapters x 5-8 min (engaged)
- Full doc — GitBook living whitepaper (20-30 min read, committed)
- Deep dive — Podcast conversation (45-60 min, die-hard)
Claims needing evidence links: "1,000+ ecosystem participants," "$50,000+ WaveWarZ volume," "400+ newsletter editions," "77+ governance meetings," "378,000+ Spotify listeners," "150+ weekly concerts" — every number should be a hyperlink to its source.
Sections too vague: ZABAL ("coordination engine" undefined), Four Pillars (3 of 4 tagged "planned"), Two Economic Tracks (85-90% figure lacks calculation), ZAO Cypher ("most likely" signals uncertainty).
Missing sections: Revenue model/sustainability, token economics beyond governance, risk/failure modes, living competitors (not just graveyard), user journey narrative, legal structure, technical architecture, ELI5 summary.
- "Why 40 people when TikTok has billions?"
- "4 years and still this small — why?"
- "What if Zaal leaves?"
- "Soulbound tokens I can't sell — why?"
- "5 blockchains — strategic or scattered?"
- "How is this funded going forward?"
- "Why Farcaster? It's tiny."
- 5 chapters: The Why (5-7 min) → The Receipts (7-10 min) → The System (5-8 min) → The Vision (5-7 min) → The Invitation (3-5 min)
- Zaal should record it himself — authenticity > polish. Conversational format with a second person (Ohnahji or AttaBotty) asking skeptic questions.
- Use ZAO roster music as backdrop — whitepaper video doubles as roster showcase.
- Distribute to: YouTube, Spotify, Apple Podcasts, Pods.media, Farcaster clips, Paragraph embed.
Live on-chain data, embedded music players, real-time member count, "join" CTA — no one has done this.
- Fix the whitepaper: Hyperlink every claim, add FAQ/risks/revenue sections, ELI5 at top, address living competitors
- Create the pyramid: Farcaster thread, scrollytelling page, 5-chapter video, GitBook, podcast episode
- Novel move: Build the whitepaper as a Farcaster Mini App

- Too much jargon — 25+ undefined terms

- Scope is too wide — "stop trying to be everything"
- No clear "how you make money" section
- "1,000+ ecosystem participants" is a vanity metric (40 active is the real number)
- 378K combined Spotify is a "presentation trick" — lead with individual artists
- Multi-chain section is inaccessible to non-crypto readers
- No breakout artist story with real earnings numbers
- Add glossary or inline explanations for all 25+ jargon terms
- Split into two documents: artist-facing brief (2-3 pages, zero jargon) + full whitepaper
- Kill vanity metrics — use actual active member count, individual artist stats
- Add "how artists earn" section with concrete dollar amounts
- Move multi-chain details to a technical appendix
- Explain Farcaster in one sentence before building on it
- Add one breakout artist story with numbers
- Address non-musicians — fans, designers, supporters have no clear role
- Move sync licensing up in priority (David's strongest recommendation)
- Reduce scope claims — focus on 2-3 things you're actually great at
- Formal governance spec as separate document (Alex)
- Legal entity for the DAO before treasury (Alex)
- Music business hire with sync/playlist/A&R experience (David)
