Phase 7: ETL Semantic Validation

Overview

ETL Semantic Validation is a finalized BGSTM process phase for verifying that extract, transform, and load outputs preserve business meaning, data lineage, and rule intent. The phase uses NATAegisFlow outputs as validation evidence so teams can confirm that transformed data is semantically correct before downstream reporting, release approval, or operational handoff.

Status: Finalized for broader adoption as BGSTM Phase 7, process version 1.2.
Process owner: QA Semantic Review Lead.
Owner sign-off: Approved for production use and ongoing governance on 2026-07-24 after AegisFlow pilot actions were incorporated into the checklist, examples, methodology cross-links, and release notes.

Objectives

  • Validate that ETL outputs align with source-system semantics and approved business rules
  • Confirm NATAegisFlow semantic findings are reviewed, resolved, or accepted with documented rationale
  • Establish accountable approvals for semantic correctness, residual risk, and audit readiness
  • Create a repeatable evidence trail for regulated or high-impact data pipelines
  • Feed semantic validation outcomes into release, sprint, and phase-gate decisions

Inputs

  • NATAegisFlow semantic validation outputs, including rule evaluations, anomaly signals, and confidence scores
  • ETL mapping specifications, transformation rules, and data contracts
  • Source-to-target lineage, schema definitions, and reference data catalogs
  • Test execution results, data quality checks, reconciliation summaries, and defect records
  • Business glossary, acceptance criteria, compliance requirements, and known-risk register

Key Activities

1. Validation Scope Confirmation

  • Identify ETL jobs, data domains, tables, files, APIs, and downstream consumers in scope
  • Confirm the semantic rules, business glossary terms, and data contracts to validate
  • Define severity thresholds for semantic drift, rule conflicts, missing lineage, and unresolved anomalies
  • Confirm the pre-flight evidence inventory is complete before semantic triage begins

2. NATAegisFlow Output Review

  • Review generated findings for rule violations, semantic mismatches, lineage gaps, and suspicious transformations
  • Compare NATAegisFlow confidence and impact ratings with project risk thresholds
  • Separate true findings, false positives, deferred items, and items requiring business clarification

3. Semantic Findings Triage

  • Assign each finding an owner, severity, business impact, target resolution date, and disposition
  • Link findings to ETL requirements, data contracts, source mappings, and affected downstream reports
  • Escalate findings that could change business decisions, compliance posture, or customer-facing metrics
  • Treat medium-or-higher findings without owner, disposition, target date, or gate impact as policy gate blockers

4. Evidence and Audit Assembly

  • Capture NATAegisFlow run identifiers, input versions, configuration, rule sets, timestamps, and reviewers
  • Record reviewed samples, reconciliation evidence, exception approvals, and residual-risk decisions
  • Ensure evidence is stored in the approved repository with access controls and retention expectations

5. Approval and Handoff

  • Present the validation report and open findings to reviewers and approvers
  • Confirm remediation, accepted exceptions, and release constraints are documented
  • Hand off approved semantic validation results to reporting, deployment, or operational support teams
  • Record adoption feedback, process changes, and rollout readiness before closing the evidence package

  1. ETL Semantic Validation Report: Summary of scope, NATAegisFlow runs, validation outcomes, key risks, and release recommendation.
  2. Semantic Findings Register: Tracked list of findings with severity, owner, disposition, remediation status, target dates, and links to requirements or data assets.
  3. Approval Record: Formal approvals or conditional approvals from accountable reviewers and approvers, including accepted risks and required follow-up actions.
  4. Audit Evidence Package: Immutable or controlled evidence set containing NATAegisFlow outputs, rule versions, configuration, source-to-target references, reviewer notes, timestamps, and sign-off history.

Approver Accepts or rejects semantic validation results, approves residual risks, and authorizes release, handoff, or rework decisions.

Entry Criteria

  • ETL code, mappings, and transformation rules are baselined for the validation scope
  • Required source, target, reference, and sample datasets are available and access-approved
  • NATAegisFlow has completed the agreed semantic validation run or runs
  • Business glossary terms, data contracts, acceptance criteria, and risk thresholds are available
  • QA, data engineering, reviewer, and approver assignments are confirmed

Exit Criteria

  • ETL semantic validation report is complete and reviewed
  • All required artifacts are stored in the approved evidence location
  • Critical and high semantic findings are resolved or formally accepted with compensating actions
  • Medium and low findings have owners, target dates, and documented disposition
  • Approval record confirms release, conditional release, operational handoff, or required rework
  • Audit evidence is traceable to NATAegisFlow output versions, ETL versions, reviewers, and approval timestamps
  • Adoption feedback, process improvement actions, and rollout readiness decisions are recorded for governance review

Finalized Process Practices

The AegisFlow pilot evidence showed that Phase 7 runs more predictably when teams:

  1. Complete an evidence inventory before NATAegisFlow findings triage starts.
  2. Require owner, disposition, target date, and gate impact for every medium-or-higher open finding.
  3. Use standardized gate decision terms so approval, conditional approval, rejection, completion, and blocked handoff are recorded consistently.
  4. Capture adoption feedback and retrospective actions before closing an evidence package so process improvements are not lost.

Common Challenges and Solutions

Challenge: NATAegisFlow Findings Lack Business Context

Solution: Link each finding to glossary terms, data contracts, reports, or decision processes so reviewers can assess impact and disposition consistently.

Challenge: False Positives Delay Approval

Solution: Track false-positive reasons, tune rules in controlled changes, and require reviewer rationale before closing findings as false positives.

Challenge: Evidence Is Difficult to Reconstruct Later

Solution: Store NATAegisFlow output versions, ETL build identifiers, reviewer notes, and approval records together as part of the audit evidence package.
