Brigade Phase 226-250 Plan

This plan keeps the next AFK hardening range bounded and auditable. The local phase execution ledger under .brigade/work/phases/ is still the source of truth for run evidence, commits, pushes, privacy checks, and closeout.

Objective

Harden AFK session execution into a more useful daily-driver, release, and recovery surface. The work should make session progress easier to checkpoint, resume, review, and prove in release evidence without adding a daemon, scheduler, remote mutation, or automatic code execution.

236 Add session verification rollup. Implemented with read-only status counts and missing or failed phase lists.
237 Add session privacy rollup. Implemented with read-only clean, blocked, and missing privacy-check counts.
238 Add session handoff rollup. Implemented with read-only linted, drafted, failed, deferred, and missing handoff coverage.

243 Add phase checkpoint action queue. Implemented by routing blocked or stale checkpoint issues into phase actions.
244 Add checkpoint archive. Implemented with local archive metadata for phase session checkpoints.
245 Add session recovery report section. Implemented with checkpoint and recovery-note evidence in session reports.
246 Add AFK session health schema. Implemented by publishing session_health_schemas from brigade work phases schema for checkpoint, recovery, risk, verification, privacy, handoff, report, progress, and gate outputs.
247 Add wrapper safe resume protocol. Implemented with brigade work phases session protocol, a read-only wrapper record over next-step, risk, progress, checkpoint, verification, privacy, handoff, and gate evidence.
248 Add phase session release compare checks. Implemented with release candidate compare warnings for changed phase session checkpoint, checkpoint-compare, and completion-gate evidence.
249 Add AFK session self-audit command. Implemented with brigade work phases session audit, a read-only check over resume protocol, progress, risk, verification, privacy, handoff, and completion gate state.
250 Close phase 226-250 AFK hardening gate. Implemented as the tranche closeout phase with final verification, privacy review, Memory Handoff, phase reports, session reports, and session gate evidence recorded locally.

Stop Condition

Stop only when phases 226-250 have individual local ledger records, each implemented or explicitly deferred phase has evidence, commits, verification, privacy checks, docs where needed, pushed commit evidence, a linted Memory Handoff, and the session gate says the range is safe to claim complete.
