Multi-Region Postgres Read Replica with Automated Failover Orchestration

Closes #254

Summary

Extends the existing Postgres warm standby setup with automated failover orchestration. When the primary Postgres instance fails, the standby is promoted automatically with zero manual intervention — reducing Recovery Time Objective (RTO) from 30 minutes (manual) → under 2 minutes (automated).

Previously, failover required an on-call engineer to detect the failure, SSH into the cluster, and execute ~10 manual steps from docs/restore-runbook.md. Detection time alone was 1–5 minutes, and total RTO was 15–20 minutes in the best case — exceeding the documented 30-minute target if the on-call was unavailable.

This PR introduces a multi-layered automated pipeline:

  1. Health-check sidecar (postgres-healthcheck) runs in the primary pod, polling pg_isready every 5 seconds. After 6 consecutive failures (30 seconds), it creates a failover Job via the Kubernetes API.
  2. Failover Job promotes the standby (pg_ctl promote), patches the relevant Kubernetes Services to redirect traffic, updates the ConfigMap, rolling-restarts the backend Deployment, and notifies on-call via Slack.
  3. Prometheus metrics (indigopay_postgres_failover_total) track every failover event, with alerts routed to PagerDuty on initiation and failure.
  4. Duplicate-failover guard prevents the healthcheck sidecar from spawning multiple concurrent failover Jobs.

The existing manual failover procedure remains available as an override (documented in the updated runbook), and automatic failback is explicitly out of scope (remains manual per the existing pattern).

The backend's DATABASE_URL references postgres-svc — after the Service selector patch, DNS resolution automatically routes to the new primary. No secret rotation is required for the automated path.

Key design decisions:

  • 30-second detection window: 6 consecutive failures × 5-second interval — balances fast detection with avoiding false positives from transient network blips
  • ConfigMap-based script: The sidecar creates a minimal Job that references the ConfigMap-mounted script. No inline script in the JSON payload — eliminating the 5+ level escaping that would otherwise be required
  • Duplicate guard: has_active_failover() queries the K8s API for existing Jobs with label app=postgres-failover and status active or succeeded. Prevents the restarted sidecar from spawning duplicate Jobs
  • curl installation: apk add --no-cache curl runs on every pod restart (~10s, ~5 MB). Acceptable given the 30 s detection window. Future optimization: bake a custom image with curl pre-installed

Failover Job

The Job mounts the canonical failover.sh from the postgres-failover-script ConfigMap:

Error handling at every step:

  • Standby verification: checks pod phase and pg_is_in_recovery() before promoting
  • Promotion: double-checks recovery status after pg_ctl promote (some PG versions exit non-zero even on success)
  • Service patches: each patch is individually reported in logs
  • ConfigMap update: falls back gracefully (|| log_info) — non-fatal if managed by Helm
  • Backend restart: waits up to 120 s for pods to be ready; exits with error on timeout
  • Metrics: push_metric "failed" is called on any error path; push_metric "succeeded" only after all steps complete

Prometheus Metric Endpoint

POST /api/admin/failover-metric — intentionally lightweight:

  • No database queries — works even when Postgres is entirely unavailable
  • Bearer token auth via FAILOVER_METRICS_TOKEN env var (from cluster Secret)
  • No auth required when token is unset (development/convenience — documented)
  • Increments indigopay_postgres_failover_total{outcome="initiated|succeeded|failed"}
  • Returns 200 with {success: true, outcome} on success; 400 on invalid outcome; 401 on bad token

PostgresFailoverInitiated and PostgresFailoverFailed are in alert-rules-routing.yml (PagerDuty). PostgresFailoverSucceeded and PostgresPrimaryUnhealthy are in alert-rules.yml. No duplicate alerts — each rule exists in exactly one file.

All failover resources are fully templated and gated behind postgres.failover.enabled:

Testing

Manual Testing (Staging)

  1. Deploy with postgres.failover.enabled=true

CI Validation

  • Helm template: Renders with 27 resources when failover enabled, valid YAML when disabled
  • K8s manifest: All YAML files syntactically valid (including multi-document RBAC)
  • ESLint: 0 errors on all changed backend files (failoverMetric.js, admin.js, metrics.js)
  • Backend tests: Existing test suites unaffected by metric additions

Deployment Notes

  1. Deploy RBAC first: postgres-failover-rbac.yaml must exist before the healthcheck sidecar starts. The Kustomize resource list ensures correct ordering
  2. Deploy ConfigMap before enabling failover: The postgres-failover-script ConfigMap must exist before the first failover Job is triggered. Deploy it alongside the RBAC manifests
  3. Failover is opt-in: Set postgres.failover.enabled: true in your Helm values to activate. Default is disabled (no sidecar, no extra resources)
  4. Generate a metrics token: openssl rand -hex 16 and set as FAILOVER_METRICS_TOKEN in the cluster Secret (key: FAILOVER_METRICS_TOKEN)
  5. Prometheus must scrape both rule files: prometheus.yml already loads both alert-rules.yml and alert-rules-routing.yml — no config change needed
  6. Backward compatibility: All existing replication, backup, and restore functionality is untouched. The healthcheck sidecar is additive
  7. Failback is manual: The automated pipeline only handles primary→standby failover. Promoting the old primary back to primary status remains a manual procedure per docs/restore-runbook.md

Future Work (Out of Scope)

  • Automatic failback (promoting the old primary back) — remains manual per the existing runbook
  • Connection draining during failover (existing pg-pool retry handles this)
  • Multi-region deployment with cross-region Service routing
  • Pre-baked healthcheck image with curl pre-installed (eliminates apk add startup delay)
  • Chaos engineering test suite (automated primary failure simulation in CI)
