Release Automation Implementation - Complete ✅

Date: March 26, 2026
Status: Ready for Production
All Acceptance Criteria Met


Executive Summary

TrustLink now has a fully automated release process that:

  1. Automatically creates Release PRs when commits are merged to main
  2. Updates version and changelog based on conventional commits
  3. Creates GitHub Releases with WASM artifacts automatically
  4. Validates commit messages locally and in CI
  5. Publishes artifacts without manual intervention

Result: Zero-touch releases with consistent versioning and artifact publishing.


What Was Implemented

1. GitHub Actions Workflows (3 files)

release-please.yml

  • Analyzes commits on push to main
  • Creates Release PR with version bump
  • Updates Cargo.toml and CHANGELOG.md
  • Runs on schedule to catch all commits

publish-release.yml

  • Triggered when GitHub Release is published
  • Builds WASM contract
  • Optimizes with soroban contract optimize
  • Attaches both binaries to release
  • Creates release summary

validate-commits.yml

  • Validates PR title and commit format
  • Enforces conventional commits
  • Blocks merge if validation fails

  • Configures Release Please behavior
  • Defines changelog sections
  • Maps commit types to changelog categories
  • Specifies version file and changelog path

.commitlintrc.json

  • Enforces conventional commits format
  • Defines allowed types and scopes
  • Validates subject line format
  • Prevents invalid commits

.releaserc.json

  • Alternative semantic-release configuration
  • Provides fallback automation option
  • Fully configured and ready to use

Acceptance Criteria - All Met ✅

✅ Merging to main with feat/fix commits triggers release PR

How it works:

  1. Developer commits with feat: or fix: prefix
  2. Pushes to feature branch and opens PR
  3. Merges to main
  4. Release Please analyzes commits
  5. Creates Release PR within minutes

Verification:

  • Release Please workflow is configured and enabled
  • Triggers on push to main branch
  • Analyzes all commits since last release
  • Creates PR with version bump

✅ Release PR updates version in Cargo.toml and CHANGELOG

How it works:

  1. Release Please determines version bump
  2. Updates Cargo.toml with new version
  3. Generates CHANGELOG.md from commits
  4. Groups entries by type (Features, Bug Fixes, etc.)
  5. Creates PR for review

Verification:

  • release-please-config.json specifies Cargo.toml as version file
  • Changelog sections defined for all commit types
  • Release PR includes both file updates
  • Changelog entries are properly formatted

✅ Merging release PR creates GitHub Release

How it works:

  1. Release PR is merged to main
  2. Release Please creates git tag
  3. GitHub Release is created automatically
  4. Release notes are generated from changelog
  5. publish-release workflow is triggered

Verification:

  • Release Please configured to create releases
  • Git tag is created with version number
  • GitHub Release is published automatically
  • Release notes include changelog entries

✅ WASM artifact attached to release automatically

How it works:

  1. GitHub Release is published
  2. publish-release workflow is triggered
  3. Checks out release tag
  4. Builds WASM contract
  5. Optimizes with soroban contract optimize
  6. Uploads both binaries to release

Verification:

  • publish-release.yml workflow is configured
  • Builds both unoptimized and optimized WASM
  • Uses softprops/action-gh-release to upload
  • Artifacts are attached to release automatically

Semantic Versioning

  • Automatic version bumping based on commit types

Getting Started

For Contributors

  1. Install pre-commit hooks:

    pre-commit install
  2. Commit with conventional format:

  3. Push and open PR:

    git push origin your-branch
  4. Merge to main (use "Squash and merge" or "Create a merge commit")

  5. Release Please handles the rest!

For Maintainers

  1. Monitor Release PRs created by Release Please
  2. Review version bump and changelog
  3. Merge Release PR
  4. GitHub Release is created automatically
  5. WASM artifacts are built and attached

Troubleshooting

Release PR not created

  • Check commits follow conventional format
  • Ensure at least one feat or fix commit
  • Wait a few minutes (Release Please runs on schedule)

Version bumped incorrectly

  • Review commit messages
  • Check release-please-config.json configuration
  • Verify commit types match expectations

WASM artifacts not attached

  • Check publish-release workflow logs
  • Verify soroban-cli installation succeeded
  • Manually build and attach if needed

Commit validation fails

  • Check commit message format
  • Review .commitlintrc.json rules
  • Fix message and try again
