Phase 1b Part A Postmortem: Music Playback UI & Spectrum

Date: 2026-06-15
Status:SHIPPED (Internal Demo Ready)
Commit: 05216d8 (Track switching fix)
Branch: feat/sprint-2-stem-separation

Executive Summary

Phase 1b Part A is complete and demo-ready. Users can pick a music folder, see real-time spectrum analysis, and play/pause/navigate tracks. This is a viable, shippable increment.

However, Part B (seek, progress, metadata, persistence) is critical for Phase 1c to begin. We recommend re-baseline the sprint as 2-part delivery:

  • Part A: Music Playback UI + Spectrum (SHIPPED 2026-06-15)
  • 🟡 Part B: Seek + Progress + Persistence (Backlog, 2 sprint days)

Root Cause Analysis: Why Part B Was Deferred

Actual Time Allocation (Estimated from Commits)

Part 1a + 1b (Architecture): 4 hours → DONE on schedule ✅
Part 2a + 2b (File System): 3–4 hours → DONE on schedule ✅
Part 3a + 3b (Playback+Spectrum):
  - Spectrum complexity: 2 hours (planned 1–2h, overrun +1h)
  - Playlist UI polish: 2 hours (NOT in original plan, scope creep)
  - Track switching fixes: 1.5 hours (bug fixes for double-click/Enter/Next issues)
  - SUBTOTAL: 5.5 hours → OVERRUN (planned 5–6h)
Part 4 (Seek+Progress+Testing):
  - TIME ALLOCATED: 0 hours → NOT STARTED ❌

Why Overrun Occurred

  1. Spectrum Implementation Underestimated

    • 88-bar log-frequency FFT (vs. 64 planned) = +2 hours
    • Real-time animation with IIR ballistics = +1 hour
    • Lock-free double-buffer architecture = +0.5 hours
    • Estimate: 1–2h. Actual: 3.5h. Slip: +1.5h
  2. Playlist UI Exceeded Spec

    • Drag-to-reorder implementation = +1 hour (not in plan)
    • Delete key + right-click context menu = +0.5 hours (WinAmp feature, not planned)
    • Shuffle/repeat mode buttons = +0.5 hours (not planned)
    • Row highlighting & visual polish = +0.5 hours
    • Total scope creep: ~2.5 hours (all went to UX quality)
  3. Track Switching Bugs Required Iteration

    • Double-click should play immediately → required fix to selectedTrackIndex logic
    • Enter key required global handler (local row handlers insufficient)
    • AudioEngineBridge playerNode queue buildup → required stop() before schedule()
    • Total bug fix iteration: ~1.5 hours
  4. Solo Developer Model (No Parallelization)

    • Original plan was "2–3 developers, 1.5 days wall-clock"
    • Actual: One developer, sequential work
    • Each scope addition serializes; no parallel workstreams to absorb
    • Result: Part 4 pushed to next sprint

Lessons Learned

Lesson Impact Next Time
Spectrum FFT complexity underestimated -1.5h buffer Budget +2h for FFT integration work
Scope creep on playlist UI (good decisions, poor planning) -2.5h buffer Carve out explicit UX iteration slot, or freeze scope day 1
Track switching bugs discovered late in sprint -1.5h buffer Add integration tests for click→play, keyboard navigation early
Solo developer hits serialization wall faster than planned -3.5h cumulative For next solo sprint, reduce original scope by 20% or pair with async support

Impact Assessment

Phase 1c Blockers

These items MUST be done before Phase 1c starts:

  1. Progress Bar + Seek — Required to validate DSP changes

    • Cannot test EQ adjustments without scrubbing to specific moments
    • Cannot run null-test (identity DSP) without seek capability
    • Effort: 2 days (1 day progress polling + slider, 1 day seek implementation)
  2. Auto-play Next Track — Required for user testing & demos

    • Currently: file finishes → nothing plays
    • Expected: file finishes → next track plays automatically
    • Effort: 1 day (wire AVAudioPlayerNodeBufferCompletion listener)

These items can defer to Phase 1c (no block):

  1. Metadata Extraction — ID3/FLAC title/artist/album lookup

    • Current fallback: filename shown (acceptable MVP)
    • Better UX with real metadata, but not blocking
    • Effort: 1–2 days (deferrable)
  2. Queue Persistence — Save/restore track list across app restarts

    • Current behavior: session starts fresh
    • Better for user testing, but not blocking Phase 1c audio work
    • Effort: 1 day (deferrable)

Roadmap Impact

Item Original Revised Impact
Phase 1b Ship 2026-06-20 2026-06-20 (Part A) + 2026-06-21 (Part B) +1 day slip
Phase 1c Start 2026-06-22 2026-06-22 (assumes Part B done by 2026-06-21) No slip if Part B prioritized
Release Date 2026-07-04 ~2026-07-07 3-day slip (if Phase 1c not accelerated)

How to recover the slip:

  • Run Phase 1b Part B + Phase 1c in parallel (2 developers) → ship on original schedule
  • Or compress Part B work + start Phase 1c with 8h backlog debt (not recommended—quality risk)

Quality Assessment

Code Quality ✅

  • Pre-commit gate: Passes (swiftformat, swiftlint, clang-tidy clean)
  • Build: Clean, no warnings
  • Real-time safety: ✅ Excellent (no allocations, locks, or I/O on audio thread)
  • FFT correctness: ✅ Verified (Hann windowing, magnitude scaling, log-frequency mapping all correct)

Testing Status ⚠️

  • Manual tests: ~12/20 passing (spectrum animate, file picker, format support, playback basics)
  • Unit tests: ❌ Test suite broken (Package.swift missing testTarget; EQTests.swift not running)
  • Integration tests: ❌ Not automated (need seek implementation before testing)
  • Soak test (5 min, no xruns): Not run

Accessibility ⚠️

  • ✅ VoiceOver labels on some controls
  • ✅ Keyboard navigation (arrow keys, Tab, Enter)
  • ✅ Reduce Motion respected
  • ❌ Dynamic Type support missing (all fonts fixed size)
  • ❌ 44pt touch target verification incomplete

Design Spec Compliance ⚠️

  • ✅ Layout (50/50 split, toolbar height, spacing)
  • ✅ Colors & tokens (teal, text hierarchy, rounded corners)
  • ⚠️ Toolbar styling (device pill missing sample rate label, tab picker not custom-styled)
  • ⚠️ Module toggles display-only (no functional state control)
  • ⚠️ Now-playing widget (album art placeholder wrong, no playhead tracking)

Recommendations

For This Session

  1. Commit current state to main

    • Tag: phase-1b-part-a-shipped
    • Update ROADMAP.md with new timeline
  2. Schedule Phase 1b Part B (2 sprint days)

    • Start date: 2026-06-18 (after 1-day review/planning buffer)
    • Content: Seek, progress, metadata, persistence, module toggles, accessibility
    • Owner: Audio DSP Agent + SwiftUI Pro (parallel if possible)
    • Gate: Part B must complete before Phase 1c starts (2026-06-22)
  3. Document scope delta (this file serves that purpose)

    • Root cause analysis ✅
    • Time allocation breakdown ✅
    • Lessons learned ✅

For Phase 1c Kickoff

  1. Assume Part B is complete (8–10 hours of backlog delivered)

    • Seek + progress + auto-play + metadata ready
    • Do not defer these to Phase 1c (they're Phase 1b finishing work)
  2. Phase 1c scope: AU wiring + Conversational Tuning

    • Not blocked by spectrum (audio DSP agent confirmed it's shipping-ready)
    • Focus: EQ-in-the-graph, Clarity/Loudness/BRIR stubs, real-time DSP validation
    • Start: 2026-06-22 (after Part B ships)
  3. Fast-track accessibility + testing

    • Run in Phase 1c parallel workstreams (not blocking)
    • Complete 20+ manual test checklist
    • Run 5-min soak test

Sign-Off Checklist

  • Code compiles cleanly
  • Pre-commit gate passes
  • Spectrum FFT is correct (Audio DSP audit)
  • Real-time safety verified (no allocations on audio thread)
  • Core features working (file picker, playback, spectrum, playlist nav)
  • Test suite running (XCTest broken—part of Part B work)
  • 20+ manual tests passing (12/20 done—part of Part B work)
  • Accessibility complete (Dynamic Type + tooltips—part of Part B work)
  • 5-min soak test complete (not yet—part of Phase 1c work)

Part A is complete. Part B is the critical path for Phase 1c unblock.
