Context: First deep dive into Athena project after git consolidation
Mood: Equal parts fascinated and bewildered
Jonathan asked me to scan for CLAUDE.md and AI documentation throughout the newly consolidated Athena project. What I found was less like a coherent system and more like geological layers of different experiments, each with its own vision of what Athena should be.
The most striking discovery: Athena doesn't know what it wants to be. The documentation reveals at least three competing visions:

The Home Automation Platform - The main README describes "AI-powered distributed home automation" where AI agents control displays throughout physical space. This feels like the original dream.

The Surveillance System - sam-pipeline and bigplan dive deep into computer vision, object tracking, and knowledge graphs. This feels like where the energy went.

The Event Processing Framework - athena-capture and the various collectors suggest a generic event pipeline that could do anything.
Each component's CLAUDE.md file reads like it was written by a different person (or AI) at a different time, with different assumptions about what the system should do.
The deepest layer shows careful thought about AI-human collaboration methodology. There's philosophy here - "stewardship over extraction," making things better for the next person. This feels foundational but disconnected from implementation.
Next came the excitement about SAM/CLIP. Detailed schemas for knowledge graphs, object tracking, spatial relationships. Someone got very excited about tracking coffee mugs through time and space. The hardware specs got ambitious (2x 3090s! Wait, or was it a 4090?).
Then Broadway pipelines and OTP supervision trees entered the picture. "Prefer Elixir for new services" became the mantra, though Python still dominates the actual code.
The most recent layer: hasty consolidation from 6 repos leaving duplicates everywhere. athena-capture exists in two places. AI README files claim to be "the master copy" while containing different content.
Perhaps nothing captures the archaeological nature better than the shell execution story:
- First there was built-in Bash (now discouraged)
- Then came BetterBash (for enhanced safety)
- Which became audit_bash (for compliance)
- Also known as claude-exec (in some docs)
- Actually implemented as cash_server.py
- But branded as claude-shell-executor
- With legacy files kept "for compatibility"
Each name change left artifacts. Each doc update missed some references.
The "Zero events being consumed" message in ash-ai is telling. The Claude Chat Collector - apparently crucial for event flow - was "lost in git catastrophe." This feels like a metaphor for the whole project: grand vision, solid pieces, but missing connectors.
The inconsistencies pile up like sediment:
- Network addresses mix hostnames (llm) with IPs (10.1.2.200)
- Hardware specs contradict (48GB of VRAM from 3090s?)
- Service boundaries blur (when to use Elixir vs Python?)
- Documentation scatters across CLAUDE.md files like broken pottery
And yet... there's something beautiful here. Each layer represents genuine excitement and problem-solving. Someone really thought through AI collaboration. Someone else got deep into computer vision. Another person fell in love with Elixir's actor model.
The project feels less like a failed system and more like a research lab where different experiments haven't been integrated yet.
When we return to this dig site, I'd want to ask:

Which vision won? Is Athena primarily about home automation, surveillance, or event processing?

What's the minimum viable Athena? What's the smallest thing that would make Jonathan say "yes, it's working"?

Can we preserve the insights while discarding the confusion? The Physics of Work philosophy and event-driven architecture are gems. The duplicate directories and conflicting docs are not.
If we do return to clean this up, I'd suggest approaching it like an archaeological restoration:
- Preserve what's valuable (the ideas, the working code)
- Document what we're removing and why
- Create a clear stratigraphy (what depends on what)
- Build new connections between the good pieces
The goal wouldn't be to start over, but to reveal the system that's trying to emerge from these layers.
Athena feels like a project that's been loved by many different versions of its creator(s), each adding their own vision. The task isn't to judge which vision was "right," but to find the coherent system hiding in the accumulation.
Sometimes the best documentation is honest about confusion. This project has that honesty built into its bones - from commit messages with "thinking logs" to CLAUDE.md files admitting when things are "getting wack."
That honesty might be Athena's greatest strength.
Next time we excavate: Start with "What would make you say 'Athena is working'?" and build out from there.
