Summary

  • replace the legacy role-based bootstrap with AppProjects and per-environment App-of-Apps definitions
  • add Backstage, ingress, cert-manager, external-secrets, vector, and observability Argo CD applications with layered Helm values
  • scaffold a chat-api Helm chart, environment values, and Backstage catalog entry while updating the README to describe the new structure
